SD-WAN pilots fail less on technology than on the checklist nobody wrote: who declared success, who can stop the rollout: who owns the branches the morning after.

The non-technical gate

• Success criteria measurable from day zero — call quality on the far site, failover time under load, helpdesk volume delta
• An executive sponsor who answers on week 3, not after the pilot report rots
• Branch staff included in the loop; they will find 40% of the issues before cutover because they live with the reality

Exit ramps

Pilot sites chosen for representativeness: one easy, one hostile, one politically lovable. Fix the design in the hostile one, or stop at the ramp. Rollouts die from sunk-cost later — the ramp is cheap now.

The box can be replaced in an afternoon. Nobody reverses an org-chart scar that fast.
